20 slots for general use. I had Harpoon, Black Metal Spear, Fire arrows in case, and other stuff but I cut those out but then added potions.

CONSIDERING.
I'm thinking I could get rid of Pickaxe since I don't use it often unless I'm going to go mining. I mark ore deposits on map so I can go back later.
I considered sticking with only 1 stack of arrows but I decided against it because of how often I use arrows to weed out numbers, against larger mobs like plains goblins, tar blobs, or quick work of deathsquitoes and drakes.
I figured I don't need the axe as much either, but I use it more often to collect wood for workbench even when traveling so I don't have to carry own or search for branches. But I'm still thinking about it.
The BlackMetal Spear was my most used weapon since it's faster, but I got rid of it to make space since it does get clunky sometimes with hit boxes but I got used to it enough. I got rid of Porcupine until I ran into stone golem and remembered some mobs are weaker to maces than they are to swords or polearms.

For food I thought about carrying 1 or 2 of each so if I'm traveling, I can eat them and make room for more loot, but if I'm in a long journey, I'd want to be prepared. I could just have a box for my "Ready to go gear" So I drop off unnecessary things for general use and only take what's needed for adventures, but It's happened a couple times when I get to where I was going only to realize I brought the wrong stuff, or forgot something.


Overall I'm happy with this setup but want to know if I'm overthinking it. I'm usually the overly prepared person in most games.

I usually put pickaxe in quick slot, getting it out real quick to make a notch in a side of a mountain to help climb it really helps. also less opening and closing inventory when you're inevitably attacked by stuff when mining. I usually set my quick slots as :
1. Utility like harpoon or cultivator (no idea why I just do this for 1, i just do) or potion when doing high risk
2. main melee weapon, i usually prefer knives or clubs.
3.shield
4. axe
5. bow.
6. hammer
7. pickaxe
8. Hoe or potion

I find it important to pack everything used to base build and gather resources, so you can always setup something small on the fly easily. Going anywhere without your axe is a mistake and just lengthens you woodcutting with a level 1 stone axe when you need to wood in the field.

I have 15 free slots when fully geared, which is not really enough for some activities. 12 seems very low. I don't know how often you get killed but I feel like potions are just a waste of inventory space unless you do a boss fight. Also 2 melee weapons should be enough.
I have basically the same setup but with 2 weapons and no potions.

Also I prefer having 100 wood arrows and 100 good arrows (frost or needle). For most enemies anything but wood arrows feels like a waste.

Axe and pickaxe are nice to have so you can gather resources for a forward base without going back to your main base. I only leave them in a chest when I'm doing some building.

If you are not in the plains, then consider the Fenris armour and claws route.
It means you can drop the shield and cloak, and all your melee weapons except for ground pound weapon, I use a stagbreaker just to stun mob groups back. Stone golems will be a ♥♥♥♥♥, trolls die with a few arrows, abominations are slow so you can melee and move. It is not the fastest way to kill groups, i.e. kite fulings, but saves slots.
You are also fire resistant, faster and lighter for travelling and exploring, if you are going to carry a potion, the stamina is better option here as it works best for bow kiting.
The combat is different from a board and sword, run in 3 strikes, move back.

My set up goes something like this..
1 - shield / Knife if I go that way with the character
2 - ax
3 - starts as torch ends as headlamp / swapped out with tools like cultivator or extra pickax... may end up sword if I go that route with the character.
4 - bow
5 - mace
6 - tool / utility main pickax, others swapped in as needed <hoe>
7 - build hammer
8 - main arrow type wanting to be used

Under 8 I put other arrow types to swap to.
Under 7 goes amber collection

Armor and cape
4 foods
Always have poison potion but only carry frost potion until I get wolf armor for it.

I don't use stam or health pots and I do "no death" runs.. personally I don't like using them and they feel like a crutch. Other than some boss fights I feel it is just my mistake if I let myself get killed when not using them. If the game was designed around Having to use them then I probably wouldn't even play. It feels cheap to me to use a potion like that, I mean it isn't as bad as skyrim or oblivion where you can pause time to heal and stuff but it's really just one step above that ha ha.

16 slots after I have all my gear and stuff, 1 melee weapon, 1 bow, 100 arrows, armor, no belt yet, 3 foods, maybe 2 pot types

I agree with the "Pack for where you're going" concept. But I use portals constantly. One is my main base in Meadows. Another my Lox camp in plains that's on an island with Swamp, Black Forest, Mountains, and Plains.
A small camp in swamp that I don't use much now except for guts and bloodbags.
My exploration portal I left while exploring another big island.

I'm training 1 star wolves (trying to find 2 stars but no luck. Plenty of 1 stars tho.) in 3 different bases/camps. I had one that had all of them when I started out that got killed by stone golem (they were behing a stone wall) so now that I have a couple, I have them in my First Base in Meadows, Main Base nearby in more convenient spot, and mountain camp that's just a room for the wolves. Considering what happened to my last wolf pen, I don't want to be in a situation where I could have used a knockback weapon.
2 star wolves apparently only come out at night, so I'm spending my nights looking, then daytime going between plains portal, organizing other bases, building them up, gathering supplies in other biomes.

Since I can be a scatterbrain, it was a big bum leaving the gear I didn't need at the moment behind, going to the next portal, making a journey, only to realize I didn't bring the supplies I thought I had with me. So those filled slots are my way of saying "You're less likely to go back because you forgot something. But now you're going back since your inventory is filled up."

Too many melee weapons. Having a wider array of attacks and a damage type advantage against every last enemy is not worth constantly having less slots. Keep all but one at home and just accept that some enemies will take two or three more hits sometimes. Maybe take two if those melee weapons have distinctly different strengths to eachother.

I also take an axe only as I like to get that woodcutting skill up, but it isn't as crucial to carry as you might think because you can get all the wood you need for your expeditions without one just by searching the floor for branches. And as weapon, the axe is essentially just a worse sword, also dealing slash damage and missing a secondary attack. I'm similar about pickaxes too. I don't think about whether I need it for my current goal, I will happily carry it unnecessarily.

I pretty much skip meads unless it is for poison or frost. Healing and stamina meads could be a good cushion for bosses or cutting through somewhere you shouldn't be yet, but I never once found a need. Eating, resting and gearing right has always been enough.

So yeah, my normal everyday carry would save you four slots (minus 2 weapons and 2 meads). I might also take the axe and pickaxe out too if I know I'm not in need of them. I sometimes carry my hoe with me just in case I think I'm going to be visiting any swamps.

If you use arrows a lot I'd suggest get rid of one of the one handed weapons. If your experienced I'd suggest try also removing Stam pots

I think you should drop at least one out of 1, 3 and 5. And I can't believe that you need more than 1 stack of arrows all the time.

Thanks for the responses. I knew I was being overkill too but I just wanted to hear what other people had to say.
I only recently got into using potions so now I'm just using them since I have the supplies. I rarely use health tho. Only when I got swarmed by plains goblins, got hit by mosquito while distracted, and another time when tar monsters and mosquito were barraging me. Stamina potion is great for general use extra stamina, swarmed fights, run away, and when I heard my tames getting attacked by drake so it gave me that extra speed. But I wouldn't say it's necessary just convenient.

I also wanted to see which weapon would be recommended to drop.
Polearm and bow are the ones I use the most. Polearm has my favorite alternate move since it gets a wide group. Sword is my usual weapon and has a nice swing arc. But the mace seems to have the same range and speed as sword, but higher knockback.
The hardest single enemies I faced are Stone Golem, Abomination. And even then I can reliably take them down by countering first hit, and the next combo tends to kill them. Swords for Abomination and Mace for Stone Golem. All other enemies I can finish quickly with bow or polearm. Swords if they're lesser mobs even in numbers. But mostly I use Polearm.

So if I had to keep one melee weapon, it'd likely be the polearm. More comfortable reach. I'd even free up a slot I have for shield since I'd only use 2h, bow and staff. That'd free up 3 slots. Sword, Mace, Shield. Then the potions i'd leave behind unless I'm going out exploring to certain areas or just expeditions to map out.

As far as the potions go, I'd carry the one that fills in the weak part of your food. If you run HHS foods, then keep stam pot, HSS keep heal, balanced could probably skip both unless doing permadeath then ofc take both lol.

The potions in this game are either for elemental resistance which you may need depending on gear and biome or emergencies when you really don't want to visit respawn.

As far as equipment goes, I run mission oriented. My setup for crypts/caves/chambers is very different from what I use for wilderness exploration, which is different from what I use when resourcing.

Another factor for weapons and shields is training - what will you need the most down the road later - might be worth carrying just to skill them up.
